Which funnel stages should AI automate, assist or leave alone?
When it comes up
During annual planning, when building the AI roadmap, or when several vendors pitch different parts of the funnel at once.
Your options
Automate (agents act)
Fits when: High volume, low value per interaction, clear rules, mistakes are reversible — e.g. follow-up on unworked leads, routine support questions.
Watch out: Errors scale; customers may want a person; legal rules on outreach and disclosure.
Assist (AI drafts, humans decide)
Fits when: Valuable interactions where AI can save time or improve quality — research, call summaries, proposals, renewal briefs.
Watch out: Time saved must turn into selling; over-trust in AI drafts.
Leave human-led
Fits when: Complex negotiations, strategic and executive relationships, sensitive renewals.
Watch out: Missing the support AI could give (prep, notes) even where humans lead.
How to decide
For each stage, score:
- Leverage: what a realistic lift in that stage's conversion is worth (use the funnel diagnostic).
- Effort: data readiness, integration, change management.
- Downside: what happens to a customer and your brand when the AI is wrong.
- Customer preference: do customers at this stage want a person?
Automate where leverage is decent, effort and downside are low and customers don't mind; assist where the interaction is valuable; keep human-led where the downside is high.
Trade-offs
Automation offers scale and speed but concentrates risk; assistance is safer but its value depends on how freed time is used; keeping stages human-led protects relationships but leaves efficiency on the table.
Real examples
- Klarna's AI assistant handled two-thirds of customer service chats in its first month (February 2024); in May 2025 its CEO said a cost-first focus had led to lower quality and that customers must always be able to reach a human. - Gartner's survey of 5,728 customers (December 2023) found 64% would prefer companies didn't use AI for customer service, and 53% would consider switching to a competitor if they found out a company was going to use AI for it. What to check first
- Your funnel volumes and conversion rates by stage, and which stage is the real bottleneck.
- What customers at each stage expect: a fast answer, or a person?
- Whether the stage's process works today — AI amplifies a broken process.
