How to price and cap consumption-based AI
When it comes up
When signing or renewing AI contracts priced per token, action, conversation or credit; when an AI bill spikes; or when teams want API access to models.
Your options
Seats (per user)
Fits when: Usage per person is broad and steady, and you can manage utilization.
Watch out: Paying for idle seats; 'unlimited' seats may hide fair-use limits.
Pure consumption with caps and alerts
Fits when: Usage is uneven or growing and you want cost to follow use.
Watch out: Spikes, pricing changes and runaway workflows; needs caps, alerts and owners.
Committed credits or prepaid usage
Fits when: You can forecast volume and want a discount and budget certainty.
Watch out: Over-commitment (unused credits expire) or under-commitment (overage rates).
Outcome-based pricing
Fits when: The outcome is clear, countable and in your control (invoice processed, case resolved).
Watch out: Definitions of the outcome, disputes, and vendors pricing the risk in.
How to decide
- Know the unit: token, action, conversation, credit, outcome.
- Forecast volume from the use case (items × calls per item), with a range.
- Stress-test a 2× usage month and a 20% price rise.
- Cap and alert: console caps below budget; internal spike alerts on month-over-month growth.
- Contract: price-change notice, caps, overage rates, roll-over of credits, exit.
- Show back cost per unit of work to the business owner monthly.
Trade-offs
Seats give certainty but waste; consumption follows value but can spike; commitments buy discounts at the cost of forecasting risk; outcome pricing aligns incentives but is hard to define and audit.
Real examples
- Cursor moved its Pro plan from request-based limits to usage-based pricing in June 2025; on July 4, 2025 it apologized that the change 'was not communicated clearly', offered refunds of unexpected charges from the previous three weeks, and offers a spend-limit option to control overage. - Salesforce introduced Flex Credits for Agentforce on May 15, 2025 — 20 credits ($0.10) per action, in packs of 100,000 credits for $500 — alongside its earlier $2-per-conversation pricing. Source: Salesforce — Salesforce introduces new flexible Agentforce pricing (May 15, 2025) ↗
What to check first
- The pricing unit and what drives volume in your workflow.
- Whether the vendor console supports hard caps and alerts.
- The notice period for price changes and your exit rights.
- Who owns usage and the budget for the line.
