How should quotas and compensation change with AI?
When it comes up
During annual planning, when AI tools free significant seller time, when agents start sourcing pipeline, or when new hybrid roles are created.
Your options
Keep plans, track AI metrics
Fits when: Year one of meaningful AI use; productivity effects not yet measured.
Watch out: Gains may leak into slack; sellers may feel AI work goes unrecognised.
Adjust quotas and capacity from measured gains
Fits when: Pilots and rollouts show measured productivity changes by role.
Watch out: Must be explained clearly; adjust only where tools, data and training are in place.
Redesign roles and pay (hybrid roles, supervisor pay)
Fits when: Agents do a large share of a role's work and new roles exist.
Watch out: Complex to design; needs crediting rules, new metrics and careful communication.
How to decide
- Measure first: one plan year with AI metrics tracked by role.
- Pay for outcomes: meetings held, qualified pipeline, revenue, retention — not activity that agents make free.
- Write crediting rules for agent-sourced and agent-assisted work before agents go live.
- Model the plan on last year's data to check fairness for top, middle and new performers.
- Phase and communicate: announce the method early, change in the next plan year.
Trade-offs
Adjusting too early damages trust and retention of good sellers; adjusting too late lets AI gains disappear; full redesign captures the most value but carries the most change risk.

- The Bridge Group's 2025 SDR report found the global median SDR monthly quota was 10 meetings held, down 40% since 2018, with median on-target earnings of $80K (68:32 base to variable) unchanged since 2022. What to check first
- Which roles have measured productivity changes from AI, and by how much.
- Which targets in today's plans are activity-based and could be gamed by AI.
- How agent-sourced pipeline is currently credited (often: not at all).
