How should we restructure the marketing team for AI?
When it comes up
When AI changes how content and campaigns are made, when budgets are cut, or when the board asks about AI productivity.
Your options
Upskill in place
Fits when: Early or mid readiness; roles are broadly right, skills are the gap.
Watch out: Training without workflow change leads to little adoption.
Build a central marketing AI / ops hub
Fits when: Many teams, duplicated tools, uneven guardrails.
Watch out: Can become a bottleneck; keep champions in each team.
Redesign roles around new workflows
Fits when: AI is in daily production; tasks have clearly shifted.
Watch out: Needs a task map first; communicate carefully internally and externally.
Reduce headcount or contractors
Fits when: Proven, sustained productivity gains and lower volume needs.
Watch out: Reputational and morale risk; do it only after workflows and quality are proven.
How to decide
- Map tasks in each role: AI does, AI assists, or human only.
- Redesign workflows with human checkpoints and owners.
- Define new or changed roles (marketing technologist, content ops, AI producer, measurement scientist).
- Decide the people plan: reskill, redeploy, hire, or reduce — in that order of preference where possible.
- Train with your own brand examples; name champions.
- Communicate the why, what changes and how decisions are made, internally first, then externally if needed.
Trade-offs
Upskilling is low-risk but slow to change output; a central hub speeds standards but can bottleneck; role redesign captures the most value but takes leadership time; reductions save cost but carry trust and brand risk.
Real examples
- Duolingo's April 2025 'AI-first' memo, which said it would gradually stop using contractors for work AI can handle, drew public backlash; CEO Luis von Ahn later told the New York Times 'This was on me. I did not give enough context.' Source: Fortune — Duolingo CEO admits controversial AI memo 'did not give enough context' (Aug 18, 2025) ↗
- Gartner's 2026 CMO Spend Survey found 70% of marketing leaders say their internal marketing processes are not mature enough for effective AI. Source: Gartner — 2026 CMO Spend Survey: CMOs allocate 15.3% of marketing budgets to AI, but only 30% are ready to scale AI capabilities (May 11, 2026) ↗
What to check first
- A task map for your three largest roles.
- Training completion and weekly AI use by team.
- Whether marketing ops has capacity to own AI workflows and guardrails.
- How the change will be explained to employees, customers and media.
