Aspiring
Before the title: build the case and the credibility
You want the role, or your organization is deciding whether it needs one. The work is learning the job, earning the trust of the executives you would serve, and being clear about what a CAIO is for in your organization.
- Topics for this stage are in review.
Appointed
Mandate, charter, reporting line, budget
You have the title. Before you start delivering, pin down what you own, who you report to, what you can decide alone and what money you control. A vague mandate is the most common reason the role stalls.

First 90 days
Listen, take inventory, show early wins, set the rules
Listen widely, find out what AI is already in use, deliver a few visible wins, stand up a governance council and publish a first AI policy. The goal is trust and a shared picture of where AI stands today.

Build
Operating model, portfolio, platform, people
Turn early momentum into a system: an operating model (central, hub-and-spoke or federated), one intake and portfolio for use cases, a shared platform and data foundation, and an AI literacy and talent plan.

Scale
From pilots to production and measured value
Move the work that proves itself into production, track value honestly, introduce agents with the right guardrails and lead the change so people actually use what you built.

Expert
Board, organization design, ecosystem
AI is part of how the company runs. You report to the board with confidence, help redesign the organization around AI, and shape the ecosystem of partners, peers and regulators around you.
